AI & the work.

Building an AI operating layer for real-world work.

Technical systems implementation. Operational leadership. A collection about what happens when those two parts of my career begin working together.

From infrastructure to the field—and into a connected system.

I run complex physical operations. During 2026, I have been turning frontier AI tools into an operating layer for that environment, learning where persistent state, retrieval, voice, agents and cross-system execution help—and where they fail.

The work began with practical questions. As the answers accumulated, the challenge became making them survive the conversation and remain useful when conditions changed.

This collection follows that development. The ranch is the test environment; the larger subject is how intelligent systems get deployed into work where information is incomplete and the person responsible is rarely sitting at a desk.

Start with a real example

Getting the same plan into the next system.

A selected planning baseline, a mismatched forage display, an operator correction and a calendar deliberately left incomplete. Follow one implementation from the accepted decision to saved changes and independent readback.

The architecture, in plain terms.

The operating loop · Evolving design
  1. Physical world → observationI observe conditions and define intent.
  2. Voice + Chat → reasoningWe compare the observation with the plan and make the question explicit.
  3. Persistent agent → continuityCoordinate permitted work; return when context or judgment is missing. This layer is experimental.
  4. Human authorization → Work / toolsApprove consequential actions before execution. Tools carry out bounded assignments.
  5. Bridge + structured state ↔ source systemsPreserve returns and reconcile state against evidence and controlling authority.
  6. Readback → human judgment → physical operation ↺Review what changed, resolve exceptions and act in the field. New observations begin the next loop.

Responsibility remains with the operator throughout. These are functional roles, not a claim that every connection is automated.

Development in sequence

What existed at each stage.

These milestones distinguish implementation evidence from field accounts. They describe the record through October 15, 2026, not a new audit of the systems today.

2024–early 2026
Foundation

Plans become reusable management records.

Earlier grazing plans, subsequent operating reports and transcript synthesis expose the gap between intended use and actual conditions. These records provide context; plans alone do not establish execution.

Early September 2026
Implemented workflow

Work gets a durable return path.

The Bridge separates reasoning, bounded execution, source authority and preserved returns. Later sessions can recover the next decision rather than the whole conversation.

September 18
Saved and read back

An accepted plan reaches another application.

Planning entries, annotations and an authorized forage-display correction are saved in Halter and checked in the destination. Unresolved choices remain unresolved. Walk through the case.

September 22–25
Built and tested

Structured state supports bounded retrieval.

The database foundation is followed by a fresh-context query test: twelve hits, seven qualified answers and one expected Current miss across twenty questions. This demonstrates bounded retrieval, not universal freshness or mobile acceptance.

September 30–October 4
Operator observations

Voice and continuity become useful in the field.

I report a voice-based operating update and later describe asking what remains unreconciled. These are accounts of practical use, not a controlled reliability benchmark.

October 9
Agent experiment

Accumulated context supports delegated action.

I report completing a professional submission with Tars while occupied with other work. The experience also raises a sharper question about authorization before external action.

October 13–15
Scoped execution verified

The coordinating conversation connects to operational state.

Worker returns document source corrections, controlled updates, replay checks and verified exports. Seven focused recovery tests pass; full downstream integration and unattended end-to-end reliability remain incomplete. Read the Tars walkthrough.

Field notes and earlier work

Keep the record of how the thinking changed.

The next questions

What I’m testing next.

The next step is to make the existing loop more dependable. These are the questions I want further work to answer; they are not completed tests.

Can the system recognize stale context?

A familiar answer can be out of date. I want to test whether the system exposes the age of its evidence, follows the controlling source when needed, and asks when the available record is insufficient.

Can a persistent agent stop at the right boundary?

Preparation and external action need distinct authorization. The test is whether the agent returns with the specific decision, scope and destination—and whether a corrected assumption carries into later work.

Does voice work when conditions are imperfect?

Measure time to a usable answer, repeated requests, ambiguous observations and recovery from an unavailable tool. A successful conversation should not conceal an unfinished update.

Did the change reach the right place?

Compare the authorized change with the destination after execution. Preserve an explicit incomplete state when a write or readback fails, so the next session knows what remains to be done.

Compare notes.

I’m interested in comparing notes with people deploying intelligent systems into physical operations—especially where the hard parts are implementation, changing conditions and human accountability.

The manager should manage the operation.

The aim is to reduce the administrative reconstruction around decisions and leave more attention for observation, judgment, relationships and priorities. These essays describe useful implementations alongside failures and unfinished work.

This is not a return to technology. It is the convergence of the two halves of my career: technical systems implementation and real-world operational leadership.
